The Same System Bobby Teaches at the International Builders' Show
This is not a framework invented for a website. It is the operating system Bobby teaches to packed rooms at the NAHB International Builders' Show, the Southeast Building Conference, and home builders associations across the country, and installs one Essential at a time inside real building companies.
Layer Two: The Nine Essentials
The Essentials are how CBOS is installed: the modules of the guide, the chapters of the coaching journey, the folders of a client's operating manual. Each Essential belongs to one of the four pillars, and each is certified by concrete milestones: 36 in all. Expand any Essential to see exactly what "installed" means.

- The Growth Blueprint is on one page: 3-year vision, annual goals, and this quarter's Quarterly Priorities, written with the leadership team
- Vision Leader and Operations Leader responsibilities are clearly split and named
- A Meeting Rhythm (daily huddle, Weekly Performance Meeting, quarterly planning) happens on schedule, owner present or not
- Every major decision gets a clear owner and a decision date, made in days instead of drifting for weeks

- Every seat in the company has a written Responsibility Map entry, so two people never both assume a task is theirs
- Every leader has passed the Right-Seat Test: right fit for the culture, genuinely good at the job
- A real hiring, onboarding, and training process turns a new hire into a confident employee on a known timeline
- Performance reviews happen on a set schedule, not only when something has gone wrong

- A written Business Dashboard (cash, backlog, margin, overhead) is reviewed by the leadership team at least monthly
- Every job's actual gross margin is known within 30 days of closing, not months later
- Budget vs. actual is tracked at defined points during every build, so overruns get caught while they can still be fixed
- A rolling forecast (backlog, projected closings, projected cash) exists and the leadership team actually uses it

- Every lot or project passes a written Go/No-Go review with an executive signature before real money is committed
- The specification sheet is 100 percent complete, every line resolved, before the budget is built, every time
- Selections follow a staged schedule with a written default rule for missed customer deadlines
- Every lot is walked with a written site-condition form, and a formal precon-to-production handoff meeting starts every home

- Every home runs on a standard schedule template with defined milestones, from permit to certification
- Every home passes written stage certifications, each verified by a second signature, before the next stage begins
- Cycle time is measured on every home and the current company average is known
- A weekly Performance Meeting reviews every home's stage and projected completion, and every active home is walked on a routine

- Core processes (sales, design, permitting, production, warranty) are written as SOPs a new hire could actually follow
- Every SOP has one clear owner and a review cycle that keeps it current
- The broke-twice rule is in force: when something goes wrong twice, the written process gets updated
- The SOP library is actually used: in onboarding, in trade scopes, and in the Performance Meeting

- Every customer receives a written, staged communication plan from contract to closing, so they always know what happens next
- Close rate from lead to contract is tracked and known for last quarter
- Cost per lead and cost per closed sale are known, broken out by source
- The final walk-through and warranty period follow one defined customer experience process on every home

- The team runs on one construction-management platform as the single source of truth, not scattered spreadsheets and texts
- Information is entered once and shared automatically, and job-cost data on any home is one report away
- The Business Dashboard feeds automatically from the system, and leadership trusts the numbers enough to decide from them
- AI is adopted deliberately, each use with forced human review, plus the security basics: MFA, backups, wire-fraud callbacks

- A Closed Job Review runs after every closing: cost vs. budget, and what to fix next time
- Issues in the Performance Meeting are worked with Discover, Discuss, Decide, solved instead of re-discussed weekly
- Lessons from one job change how the next is built, in writing: SOPs and scopes get updated, not just discussed
- The whole Meeting Rhythm holds on schedule without the owner driving it
