Clarity – 8 Invaluable Disciplines

From my new book Clarity.

Milestones recap from Chapters 1 – 8:

  1. Goals and Clarity – Most organizations do not have clearly defined goals. The lack of Clarity creates an environment of uncertainty. Uncertainty leads to being hesitant and unsure which impacts morale, production, profitability, creativity and ownership. Without Clarity You Are Stuck!
  2. Weekly team meetings – Most organizations feel like they are way too busy to have time to meet. Most of us have had terrible experiences with meetings that are boring, a total waste of time and have virtually zero impact on the business, especially the area I work in.  We need to move to a super productive 90 minute meeting where we start and end on time and have a very specific agenda. (See EOS from Traction)Example Meeting Agenda:
    • 5 minutes catching up and decompressing for a moment
    • 5 minutes on our top 7-15 metrics. How are we doing? Are we hitting or exceeding our stated goals.
    • 5 minutes – people.  Any celebrations or issues with any customers, employees or vendors?
    • 5 Minutes – 90 day tasks. The 3 to 4 task we are working on over the next 90 days to help our department or company achieve our goals
    • 5 minutes – To Do list. Review the list of tasks that were assigned from the last meeting to confirm they are complete.
    • 60 minutes – Issues. Identify. Discuss and Solve the top 3 issues that are holding us back.
    • 5 minutes – recap.
  3. Weekly sales meeting. – Meet weekly to review sales vs goals. Traffic, marketing leads, conversion rate, training, celebrate, goals vs actuals and develop a strategy to improve or change.
  4. Delegate and empower. – Make sure everyone on the team has a clear job description. They know who they report to and what they are accountable for. They know what they do, how to do it, and why they do it. How does their job contribute to achieving the company/ department goals. Then empower them to own and be accountable for the results.
  5. Review metrics weekly. Figure out the 7 – 15 most important metrics that let you know how the company or department is doing. Print and review on a weekly basis. You are looking for trends over time. Maybe a 12-16 week rolling score card. Address metric challenges during the issue part of your meeting.
  6. Teamwork. Make sure you catch team members doing good work and tell them. Show appreciation and genuine concern for their job but also life outside of work. Make sure everyone knows how important WE are. It takes all of us to really accomplish something amazing and they need to know we appreciate their hard work, creativity, accountability, urgency and ownership. Great Culture and work environment will crush your competition.
